They understand the need for change and they have the desire to lead it, but often they face major obstacles in bringing it about. Barriers to change can cause even the best leader a great deal of <em>frustration</em> and <em>discouragement</em>. It’s imperative that every leader be able to identify barriers to change.</p>
<p class="p1">The Church can be one of the most difficult places to lead change. The “we’ve never done it that way before” mindset is enough to drive any church leader crazy. Let’s take a quick look at some of the most common barriers that affect leading change in the local church.</p>
<p class="p1"><i>1. Failing to understand the mission.</i> When people understand the mission and are passionate about seeing the mission accomplished, it makes change more acceptable. Misunderstanding the mission keeps people stuck in what they are comfortable with and resistant to change.</p>
<p class="p1"><i>2. Leaders who don’t trust the Pastor. </i>Let’s face it, leading change begins with the pastor, and key leaders can make it hard for for that person to lead. If a core group of leaders are pushing back against the pastor’s leadership, it will be almost impossible to bring change without hurting the church.</p>
<p class="p1"><i>3. A Pastor who cannot be trusted. </i>There are times when pastors have their own agendas in mind and can’t be trusted to lead the right way. When a church has a pastor who cannot be trusted to lead selflessly, positive sustainable change probably will not happen.</p>
<p class="p1"><i>4. Comfort means more than the cause.</i> I know a leader who says, “If you are comfortable, it is cause for concern.” I agree with him. Growing churches need to change to grow, and if leaders of the congregation care more about their own comfort than leading change, it probably won’t take place.</p>
<p class="p1"><i>5. A lack of resources needed for change.</i> Often times change requires financial and/or “people” resources. There will always be times when change is needed and wanted, but the lack of resources keeps it from happening.</p>
<p class="p1"><i>6. Fear of losing people.</i> Let’s face it, sometimes local churches do not change because of the fear that people will be unhappy and leave. Here is a real truth. You will likely lose people if you change and you will likely lose people if you don’t. Make the change even if it means some people will not like it.</p>
<p class="p1">Leading change is a challenge in <em>every</em> organization, and especially in the local church. People get caught up in traditions and power struggles that prevent change from happening. It takes real courage to lead a church to change.</p>
<p class="p1"> A good leader with the right heart and the patience to bring others along with the mission can successfully navigate change when and where it is needed.</p>

<h3><strong>Insights From Ian</strong></h3>
<p><strong>1. Take care of your basic needs if you want to fight anxiety</strong></p>
<p>As a corporate consultant and therapist, Ian often gets calls from leaders who are dealing with some pretty intense anxiety in the moment, and they want him to help them stop being so anxious.</p>
<p>His first question to them is often, “What did you eat for breakfast?” Usually, the answer is, “Nothing.” Then, he asks, “How much water have you drank today?” Followed by, “When was the last time you exercised?” And, “How much sleep have you gotten the last three nights?” Usually, they’re struggling with three or four of those things, so he tells them to fix those issues and call him back. Seven times out of 10, this fixes their issue.</p>
<p><strong>2. When you’re stressed, avoid the trap of managing rather than leading</strong></p>
<p>When many leaders get stressed, they fall into the trap of managing rather than leading. You probably have great managers working under you as a leader. Ian recommends you let them do their job, and that you focus on leading them with vision and direction rather than micromanaging.</p>
<p><strong>3. Loneliness is killing leaders</strong></p>
<p>During the interview, Ian makes a point to recommend every single leader ask themselves, “Am I lonely?” With today’s technology, people are becoming more isolated, and loneliness has become an epidemic. Odds are, you or someone you know are being seriously impacted by loneliness.</p>
<p>To fight loneliness, Ian recommends having more spontaneous visits with old friends, more FaceTime calls with relatives and putting yourself into more social situations than you might be comfortable with. It might be uncomfortable in the short-term, but will pay off in the long.</p>

<h3><strong>Insights From Rick</strong></h3>
<p><strong>1. In America, Christians no longer get their primary identity from either Jesus or the church but, rather, through politics</strong></p>
<p>The politicization of American Christians is a terrible problem. Rick points out, “If you know anything about church history, you know that every time the church has gotten in bed with government, it got pregnant. And it was a bad situation.”</p>
<p>Rick cautions pastors and churches against taking a partisan stance as a church. Just don’t do it.</p>
<p><strong>2. If you’re afraid to talk about race in your church, start building trust with your congregation first</strong></p>
<p>So many pastors have avoided the conversation about racism in America out of fear of the backlash that they will receive from the members of their church. It’s understandable, but Rick recommends you start by building trust with your people. Everything in leadership is built on trust, and if you have enough trust with those people, they will follow you into difficult spaces, even where they might initially disagree.</p>
<p>Once you build that trust, Rick recommends you start asking minorities to regularly share their stories of racism with your people.</p>
<p><strong>3. Grief will be a huge door to evangelism over the next few years</strong></p>
<p>Rick is convinced that we’re going to go through a tsunami of grief over the next couple of years.</p>
<p>Many people have lost many things—loved ones, the prom, their graduation, the birth of their first grandchild and many even missed important funerals. There’s so many things that people have lost that, when it finally catches up and they realize what they’ve lost, there will be a lot of grief.</p>
<p>This grief is going to be a front door for evangelism in the next few years, because so many people are dealing with this. As a pastor, you need to find a way to prepare your church to reach the grieving people around them.</p>

<p>There is a specific lie I have believed as long as I can remember. Living as if that were true has been one of the biggest limiting forces in my life. For years my strongest thoughts have always been about my shortcomings. I have always felt inadequate. No matter what anyone else said, my inner voice always screamed, <i>No matter how hard you try, you’ll never measure up.</i></p>
<p>Why did I feel that way? Frankly, I’m not sure; I have never not felt that way. It seems self-doubt comes naturally to me, but at the same time I could give you a resume proving why I should feel that way.</p>
<p>Essentially, I was living a faithless life.</p>
<p>As I type these words about how we can control our thought life, my mind is racing. As the psalmist often wrote (Ps. 42:5, for example), I am wrestling with my thoughts. I am battling feelings of overwhelming anxiety because I have said yes to too many things and overcommitted myself again.</p>
<p>Yes, my mind is out of control. I wish I could tell you I’m full of faith as I write this first chapter of the book, but my thoughts are full of fear.</p>
<p>But then I come back to what I know is true. And what is true is the point of this book.</p>
<p>I swat at the swarm of thoughts flitting around my head and remember that I am not a victim of my own mind. I have power over my thoughts. I am not captive to them. With God’s help, I can make them captive to me.</p>
<p>While I know those truths, at the same time the reality is that I am a struggling thought warrior who has battled insecurity, negativity, fear, and anxiety most of my life.</p>
<p>Midway through college, something dramatic happened to me. Jesus changed my life. By God’s grace, he found me and saved me.</p>
<p>Soon I was being so transformed by my relationship with Christ that, while still very new in my faith, I sensed God calling me to be a pastor. (Way before pastors could wear cool shoes and have more Instagram followers than church members.)</p>
<p>As God was building my faith, I felt him telling me I could make a difference in the world through his church. All my childhood insecurities and teenage self-doubts were being eclipsed by glimpses of hope. What do I mean? Well, here’s a little backstory for context:</p>
<p>When I was growing up, my family couldn’t afford name-brand clothes, so my mother bought used Izod socks at garage sales, cut the alligators out, and sewed them on my generic shirts.</p>
<p>I felt fake.</p>
<p>In second grade I discovered I was color-blind. Not only could I not match my fake Izod shirts to my no-name pants, but I would never see the beauty of this world as others could.</p>
<p>I felt defective.</p>
<p>In a spelling bee with my classmates, I misspelled Mississippi. We had learned a song teaching us how to spell the word. And every time an <i>i</i> appears, there’s only one of them and two of everything else. How could I possibly misspell Mississippi?</p>
<p>I felt stupid.</p>
<p>In fifth grade a girl named Tiffany dumped me for a guy named Brian. Her reason? Brian had a motorcycle. I only had a moped. (Yes, twelve-year-olds in my small town drove motorcycles and mopeds.) Tiffany said I was Richie Cunningham and she wanted the Fonz. (If you’re too young to remember <i>Happy Days</i>, then think of it like she said I was Screech and she wanted Zack Morris.)</p>
<p>I felt lame.</p>
<p>My father played minor league baseball. He was a professional athlete, and I wasn’t sure if I could even play in college.</p>
<p>I felt inadequate.</p>
<p>These isolated events, along with many others, formed my perception of myself into the reality I would carry into my newfound faith as a young adult.</p>
<p>I felt I wasn’t good enough.</p>
<p>So I learned to play it safe and avoid risks at all costs. I felt that, given any opportunity, I would fail. I quietly came to define success as just not failing.</p>

<h2 style="text-align: left;"><strong>Lie Detection</strong></h2>
<p>How about you? What negative messages did you take away from your childhood?</p>
<p>What unhealthy and destructive conclusions have you come to believe about yourself and your place in the world?</p>
<p>Satan’s strategy to win the battle for your mind is getting you to believe lies. If you believe a lie, it will hold you back from doing what God’s calling you to do.</p>
<p>The lie will keep you living in shame from the past, when God wants to set you free for a better future.</p>
<p>The lie will keep you from living with joy and freedom and confine you to a less-than existence.</p>
<p>When legendary magician Harry Houdini came into a town to do his show, he often went to the local jail, gathering a crowd of people along the way. To get buzz going about his upcoming performance, he asked the jailer to lock him in a cell. Time after time, jail after jail, town after town, Houdini escaped within minutes.</p>
<p>But one jailer had heard that Houdini was coming, and the jailer was ready. When Houdini closed the cell door, the jailer put the key in the lock and secretly turned it in the wrong direction. He then removed the key, and everyone watched as Houdini struggled to escape—by unknowingly locking himself in repeatedly. Finally, in frustration, Houdini admitted he could not escape. The jailer then revealed his deception. Houdini had believed a lie, and the lie had held him captive.</p>
<p>Living your life by a lie is a lot like believing the door is locked when it isn’t. On the other side is freedom. But you first have to commit to some personal lie detection to experience the abundant life Jesus came and died to give you. That leads us to our first exercise.</p>

<p>As you go through a normal day, take stock of your thoughts. Write them down, type them into the notes on your phone, or record them in your voice memo app to transcribe later. Trust me, if you really want to change, you need to invest the time to figure out what you are regularly thinking. Be honest. Don’t lie to yourself about the lies you tell yourself.</p>

<p>Evaluate the factors consistent in your day. Are you more negative in the morning but usually level out by the end of your workday? Or the opposite? Do you tend to bring negative thinking home with you? Or do you manage to leave it at work? Consider all the dynamics and patterns of your day. Pray and ask God to reveal anything he wants you to see and understand in how you think.</p>

<p>Change is more important than ever because the world is changing faster than ever.</p>
<p>Here’s the challenge. Most leaders fear change not because they’re afraid of change, but because they’re afraid it’s going to backfire.</p>
<p>The truth about change is that it’s more mysterious than it needs to be.</p>
<p>Many people aren’t sure how the dynamics of change work, and have seen so many leaders get skewered trying to lead change that they’re afraid to try.</p>
<p>Other leaders—unaware of the dynamics of change—storm change so aggressively that they look over their shoulder to discover than nobody’s following.</p>
<p>You can learn how to lead change <em>well. </em></p>
<p>Leading change requires a skill set. And the good news is that skill set can be learned.</p>

<h3><strong>Learning the Hard Way</strong></h3>
<p>In almost two decades of local church leadership, one of the constants in my leadership has been change.</p>
<p>We’re always navigating it.</p>
<p>The mission stays the same, but the methods, by necessity, have to change to remain effective.</p>
<p>When I was a pastor, we changed everything from the style of music, to the dress code, to buildings and locations, to church governance, to staffing structure, to how we engage volunteers and much more. There is almost nothing we haven’t changed, except the message and the Gospel.</p>
<p>Since leading my leadership company, change has been rapid and consistent: moving from a hobby to a company to a full-time pursuit, rapid growth and <a href="https://careynieuwhof.com/the-30-day-pivot/" target="_blank" rel="noopener">pivoting</a> in 2020 to a 100% digital company thanks to a pandemic and the disappearance of speaking in-person.</p>
<p>I have answered thousands of questions about change in group settings and one on one meetings.</p>
<p>In the process of leading change for so many years, I’ve said (or thought) almost everything below…both good and bad. I’ve learned the hard way. But I’ve tried to learn quickly.</p>
<p>Change is so critical…as a leader you simply have to learn the skill of navigation it.</p>
<p>And some language is simply more helpful in leading change than other language.</p>

<p>So…if you want to ruin the chance of change happening , just say these 7 things.</p>
<p>And if you want to <em>help</em> the chances of change happening at your church, try something a little closer to the things I suggest below:</p>
<h3><strong>1. The proposed changes are great. I can’t understand why you don’t like them</strong></h3>
<p>Leaders who navigate change successfully learn the skill of empathy.</p>
<p>Not everyone is going to cheer wildly when you introduce change. Be prepared for that.</p>
<p>If you want to turn an enemy into a friend, empathize with them.</p>
<p>Try saying something like: <em>I can understand you don’t like the changes…I would be upset if I were you too</em>.</p>
<p>That validates someone’s feelings. And when you feel validated, it gives you a chance to move forward.</p>
<p>Empathizing with people’s pain often opens them up to change.</p>

<h3><strong>2. God told me this is what we should do</strong></h3>
<p><em>Please please please</em> don’t pull the God card when you’re navigating change.</p>
<p>I mean by all means invoke God’s name when you’re preaching about Jesus rising from the dead or other core essentials of the Christian faith.</p>
<p>But <em>don’t</em> tell your congregation or organization that God told you to buy your next building or change the music or to build a new wing or whatever else you’re proposing.</p>
<p>Even if you <em>believe</em> God told you to do something, suggest it as a plan…or a wise course to follow…or the best options we see right now.</p>
<p>Rather than being less credible, you will become more believable and more trustworthy.</p>
<p>Too many leaders use God as a justification for the plans they’ve designed.</p>
<p>Please hear me. I pray about the plans we make, seek wise counsel and honestly believe they are the best thing for the future. But these days I never pull the God card out.</p>
<p>Why? Because if the plan fails, it just makes people suspicious or cynical. I don’t want to bring God’s name into disrepute. If I stick to the Gospel, I won’t.</p>
<p>So what should you say?</p>
<p>How about this?</p>
<p><em>Our team has looked at this and prayerfully considered the options. We believe this is the best move we can make at this time for these reasons…</em>.</p>
<p>Ironically, you won’t lose credibility. You’ll gain it.</p>

<h3><strong>3. We’ve got this all figured out. Trust me.</strong></h3>
<p>Don’t try to be the guy who ‘knows it all’. You don’t.</p>
<p>You haven’t got this all figured out. All you have is a <em>strategy.</em> That’s it.</p>
<p>So be honest. Why not say something like:</p>
<p><em>No, we’re not 100% sure this is going to work. But what we were doing was not working. So we’re going to try this. </em></p>
<p>Better, isn’t it?</p>
<h3><strong>4. I know you love the past. It’s completely irrelevant…focus on the future.</strong></h3>
<p>I’ve been tempted to dismiss the past. Who hasn’t?</p>
<p>Future is my top strength on StrengthFinders.</p>
<p>But to dismiss the past? That’s a mistake.</p>
<p>Some of that is just arrogance. History did not start with your arrival.</p>
<p>Brian White, who works at Disney, once told me about a great philosophy about handling the heritage at Disney (after all, Disney has almost a century of history, and Frozen is a long way from <a href="https://www.youtube.com/watch?v=xPWGCC_BYE8" target="_blank" rel="noopener">Steamboat Willie</a>.)</p>
<p>Disney’s approach?</p>
<p>Honor the past without living in it.</p>
<p>Love that. Acknowledge that what happened in the past mattered and is important, and point the way to the future.</p>
<p>Maybe say something like:</p>
<p><em>We’ve had some great moments and seasons in the past, and we want to ensure we have many more in the future. That’s what I’m hoping this change will accomplish. </em></p>

<h3><strong>5. Everyone needs to get on board right now</strong></h3>
<p>People will take differing amounts of time to get on board. Be okay with that.</p>
<p>You’ll have a handful of highly enthusiastic early adopters. Run with them.</p>
<p>Let others come on board over time.</p>
<p>Say something like:</p>
<p><em>I realize this is going to stretch all of us, and I appreciate those of you who are willing to give this a chance even though you’re not sure. We so value that!</em></p>
<h3><strong>6. I know people are leaving…who cares?</strong></h3>
<p>When you make changes, it’s almost guaranteed that some people will leave.</p>
<p>But don’t gloat or pretend it doesn’t matter.</p>
<p>Because leaving hurts you, you’ll be tempted to pretend you don’t feel it or to vilify your opponents.</p>
<p>People who disagree with you aren’t always bad people. They just disagree with you.</p>
<p>Are there times when people should leave your church? Yes. In fact, <a href="https://careynieuwhof.com/7-kinds-of-people-you-cant-afford-to-keep-in-leadership/" target="_blank" rel="noopener">here are 7 kinds of people you can’t afford to keep in leadership.</a>.</p>
<p>But in the moment—when people are leaving—that’s is a moment for empathy. Express concern both for people who are concerned about people who are leaving and express regret.</p>
<p>But then say maybe say something like:</p>
<p><em>Yes, it is sad. But I think what need to remember is that they will have another church to go to. I’m excited about creating space for people who haven’t yet been to church…and I’m excited that you want to create space for them here too.</em></p>

<h3><strong>7. This plan is bullet-proof</strong></h3>
<p>No matter how well thought-through your plan is, it’s not bullet proof.</p>
<p>It might fail. Really, it might.</p>
<p>So why not just be honest?</p>
<p>Instead, say something like:</p>
<p><i>I agree. We don’t know for sure if this plan is going to work. But it’s helped a lot of other churches (or…if no one’s tried it that you know of, say ‘nobody’s really tried this before…’), and we believe it’s our next best step. So we’re going to try it. And after we’ve given it our best, we’ll make sure to evaluate it. Thanks for the freedom to try new things. </i></p>

<p>Leading change in any organization is both an art and a science and requires us to be agile leaders. There comes a time when you must quickly assess a situation, understand the current conditions, and commit to change. But has Mike Tyson once said, “Everyone has a great plan until they get punched in the face.”</p>
<p>As church leaders, we tend to overemphasize the science part and rely on superior planning, but that is only half of the equation. The failure to recognize the art of feeling usually gets leaders in the end. You must understand what is going on with the people and the environment as you process change implementation. You may need to adjust your plan to align with your unwavering purpose as a church: the gospel. Of course planning is critical, but if you can’t lead people, then you can’t lead well in an ever-changing world.</p>
<p>I used to say that if you can’t lead people, then you can’t lead change. But I’m beginning to believe that if you can’t lead change, then you can’t lead people either. Being a leader in any church or organization will mean leading change. And if you get it right, you feel like you’re swinging on birches.</p>
<h3>Leading Rapid Change</h3>
<p>In the past, a leader may have led one or two major changes throughout his or her career. Now, major changes happen every 5–10 years, if not more often. This is the lot we have been given as leaders. Two things are happening: change in the world is increasing while there is ever-increasing access to information, data, and expert opinions. Many leaders feel like they need a degree in chaos theory to move forward. Never have we had a greater need to implement change, and never have we had so many tools at our disposal to do so. But I am afraid this access has led to greater confusion, fear, undermining, and doubt in the way we lead.</p>
<p>With these ever-changing dynamics, I want to provide you with a step-by-step guide to leading effective change and becoming a more agile leader. In doing so, you are better prepared to adapt to whatever unforeseen circumstances you may encounter in your church or ministry. These frameworks are designed for you to use over and over again.</p>
<h3>7 Steps to Agile Leadership</h3>
<p>The most utilized change management process ever written was by John Kotter in <em>Leading Change</em>. We’ve used Kotter’s original eight steps and adapted them to help your church remain agile in the seasons to come.</p>
<p><strong>STEP 1:</strong> What matters now? What is most essential to your church, and how do you carry it out?</p>
<p><strong>STEP 2:</strong> Ready your team. You need people with authority, influence, and the right skill sets to remain agile as you adjust and adapt in ministry.</p>
<p><strong>STEP 3:</strong> Cast vision and strategy. You must cast vision and strategy to show how this agility and adaptability will be the best course of action for your church.</p>
<p><strong>STEP 4:</strong> Communicate, communicate, communicate. Communication should be clear, concise, and genuinely from the heart.</p>
<p><strong>STEP 5:</strong> Reallocate resources. You must consider what to stop, shift, strategize, and scale in your ministry.</p>
<p><strong>STEP 6:</strong> Create wins. A flywheel is difficult to start turning but, once moving, its momentum keeps it going forward, and it gets easier to move the faster it goes.</p>
<p><strong>STEP 7:</strong> Remain agile. Change is transformation that helps you remain agile and best meet the needs of your church and ministry in an increasingly changing world.</p>
<p>Agile leadership is not a one-and-done thing. But in our ever-changing world, becoming more agile as a leader in your church will help you to best propel your church and ministry forward in gospel impact.</p>

<p>As you introduce change and adapt ministries, three groups of people will likely emerge.</p>
<p>Napoleon said there were three distinct divisions in his army when it came to leading change, breaking camp, and moving on to take new ground.</p>
<p>First were the people who were always ready for change. These soldiers were ready to pick up and move on to the next campaign. Napoleon secured their commitment early on. These are the people in your church that are always open to change. Sometimes we call them the early adopters.</p>
<p>The next group was the soldiers who wanted to stay right where they were. “France looks great!” This group is made up of the keepers of the status quo. They are not open to change, and anytime you try to change, they have pitchforks and torches ready.</p>
<p>That leaves all the soldiers in the middle who waited to see where the momentum was going. This may not be broken down into exact thirds in your church, as I have seen many churches with a  “middle majority.” They can be easily swayed. If there is a leadership vacuum, the person with the loudest voice or clearest vision will win them over and win the day.</p>
<p>Unfortunately, church leaders tend to spend the most time, effort, and energy with the pitchfork and torches brigade.</p>
<p>Instead, Napoleon spent the most time with people ready for change to establish early wins and bring over the remaining third, who were just waiting to see which group would win. As soon as you start telling stories from the group ready for change, you will begin bringing people back over from the status quo crowd. Focus on early wins and gaining commitment by continually casting vision and telling stories to keep everyone moving forward.</p>
<h3>How to Communicate Change</h3>
<p>So how do you communicate with people in your church as you move forward in leading change?</p>
<p>Leaders must be sure to leave no stone unturned and speak one-on-one or in groups with as many people as possible in the church. Communication should be clear, concise, and genuinely from the heart of leaders. People are carriers of the vision, not paper. A pamphlet can be a good tool, but vision can be multiplied in the hands of a person who is committed to it and compelled to share it. If you want this vision to go viral in your church, you need as many carriers as possible.</p>
<p>Think in terms of one to church, one to ministry area, and one to team.  One to church communication is casting vision up front. One to ministry area is contextualizing the vision to that group. And finally one to teams this to a ministry team or even an individual, helping them to personalize their part of this change.</p>

<h1>Do You Have a Crew to Lead Change?</h1>

<p>In my early days of ministry, you would have found me guilty of viewing the people of our congregation as vessels to be filled instead of torches to be lit. May that never be said again of me or you as a church leader. But today, we have a tremendous opportunity to build an army, not just an audience, especially in times of crisis.</p>
<p>The greatest obstacle that stands in our way of emerging from tough seasons with a stronger church body faithfully engaged in using their gifts in service to Christ is clarity in the midst of chaos.</p>
<p>Every leader is leading through the uncertainty of the day, but you can’t afford to allow that lack of certainty to manifest itself and become a lack of clarity. Your staff and congregation will follow you through uncertainty, but they can’t follow you if you’re unclear about where your church is going and where they fit into the process.</p>
<h3>Stowaways, Pirates, Passengers, and Crew</h3>
<p>My Will Mancini Will uses the analogy of a ship in his book <a href="https://www.lifeway.com/Product/church-unique-P005147475"><i>Church Unique</i></a>. If a church is a ship, there are four types of people on it: stowaways, passengers, pirates, and crew members.1</p>
<p>The question you must ask is: when someone is on board, are they really on board? Do they have clarity for your vision? Have they bought into that vision? Do they actually contribute to your vision? If you lack clarity, you will have no crew. You are forcing your people into the other three quadrants by default.</p>
<p><i>Stowaways.</i> If there are people in your church who are not really onboard, don’t get the vision, and aren’t actively contributing, then they are stowaways. They may show up, but they are going through the motions for the most part. You likely wonder why they’re even around in the first place. They just show up for the service occasionally and go back home.</p>
<p><i>Passengers.</i> If a person is on board, they may somewhat get the vision. But if there’s not enough clarity that compels them to make a contribution, then they’re a passenger. They are engaged and enjoying the amenities of the ship, but they are simply along for the ride. By providing a clearer vision and strategic on-ramps, you have a higher likelihood of passengers responding in action and becoming contributors.</p>
<p><i>Pirates.</i> Now, if a person is not onboard with the church and actively contributes, but what they’re doing does not align with your vision, then that person is a pirate. Any contribution that does not align with the vision is an act of piracy. Like the passengers, you can strategically shift them to become crew members by providing a clear and compelling vision and strategic on-ramps. Or, ultimately, they may need to find a new ship</p>
<p><i>Crew.</i> Which leads us to the crew. The crew is on board. They understand and can articulate our vision and how this change aligns with it. The vision is so clear and so compelling that they are willing to contribute.</p>
<p>We want as many people as possible to relate as crew members on our ship. If you have more stowaways, pirates, and passengers than you do crew members, assess your vision to be sure it’s clear and compelling. Remember that people will follow you if you are uncertain, but they will not follow you if you are unclear. You must paint a clear picture of what the change will be like when we get there.</p>

<h1>What is Most Essential in Your Church Right Now?</h1>

<p>What ministry is most essential to your church, and how do you carry it out?</p>
<p>Often, leaders recognize a change is desperately needed, so they choose the latest and greatest plan. This plan is thorough, clear to communicate, has great visuals, and can be explained on a single sheet of paper. The roll-out plan for change is both logically and theologically sound, but it goes off the rails early. Or maybe worse, you implement every step and nothing changes.</p>
<p>We must remember that being agile in our leadership is both an art and a science.</p>
<p>As a leader, my bent is toward action and implementation. I love a good plan and am quick to find a whiteboard to sketch out new tactics and processes to solve whatever problem. I make sure I have clear communication and visuals of what the solution will look like and how the change will roll out. I see the change as a necessary solution and am quick to devote time, talent, and resources toward implementation. And that is where the problem lies. I have learned the hard way that I often spend much more time preparing the change for people than I do preparing people for the change.</p>
<p>Admit it. As a leader, you have been on one end of a conversation like this: “The bus is leaving the station and the destination is already determined. Get on board or get off at the next stop.” This line of thinking does not lead to buying or lasting change and makes for a bumpy ride, to say the least.</p>
<p>The reality is that effective change occurs less because of the logical reasons to change someone’s thinking but by compelling experiences that change their feelings. The emotional component is almost always present in the most successful stories of change. When the emotional component is missing or severely lacking, then successful navigation of change is much less likely.</p>
<h3>Thinking vs. Feeling in Leading Change</h3>
<p>My favorite explanation of these approaches comes from John Kotter and Dan Cohen in <em>The Heart Of Change</em>.1 They summarize the rational approach as analysis-think-change and the emotional approach as see-feel-change. They propose that changing the behavior of a person or group is less about giving them a rational analysis that will influence their thoughts, but rather by helping them see a new reality that will influence their feelings.</p>
<p>While both thinking and feeling are essential to the change process, the true heart of change rests in our emotions. You might expect that church leaders would be more inclined to employ the see-feel-change methodology than business leaders in a corporate setting, but I believe we all fall into that same trap.</p>
<p>In analysis-think-change, you provide people information, data, and analysis. That information then influences their thinking, and their new thinking changes their behavior. In the see-feel-change model, you help people see the problems or issues in a new light. Doing so impacts their emotions, which then changes their behavior.</p>

<h2><strong>1. Tangibly Rewarding Female Essential Workers</strong></h2>
<p>Up until now, women have made up <a href="https://www.google.com/url?sa=D&amp;q=https://sojo.net/articles/new-study-largest-us-churches-are-unclear-womens-leadership&amp;ust=1599265500000000&amp;usg=AOvVaw2Zz7jXmIz2oNmmt6uZ5Yvt&amp;hl=en" target="_blank" rel="noopener noreferrer">less than 15% of leadership roles</a> in the average church. The disruption of the pandemic, however, and the focus on “essential workers” has created a shift. Early research is showing that women tend to make up <a href="https://www.google.com/url?sa=D&amp;q=https://www.nytimes.com/2020/04/18/us/coronavirus-women-essential-workers.html&amp;ust=1599265500000000&amp;usg=AOvVaw2Eas5twGYVU13Eqhkm4bLQ&amp;hl=en" target="_blank" rel="noopener noreferrer">the majority of our essential workforce</a>, and we are seeing this in the church as well.</p>
<p>I work with several large, conservative multi-site churches that normally employ over a dozen campus pastors and worship leaders to create engaging weekend experiences at their individual campuses, but now they’ve had to turn their efforts to a single, online weekend service.</p>
<p>Guess who’s leading the charge?</p>
<p>The Communications and Programming Arts Directors who often are women.</p>
<p>And these churches have stepped up to acknowledge it by offering significant raises, title promotions to fit these new levels of responsibilities, increased budgets and resources, and inviting these female leaders into higher-level meetings so they can be a part of strategic discussions and implement their vision more seamlessly.</p>
<p>In addition, when re-assigning pastors from the campuses to these women’s teams, they’ve been clear in the new roles of authority and responsibility (nothing is more de-motivating to a female leader than to have a male pastor assigned to “help” her department only to watch him take it over and create all sorts of havoc in an area in which he has less experience).</p>
<p>Churches like this are not only doing the right thing by acknowledging and rewarding their essential female leaders, but they are also watching female leaders grow in confidence and passion for ministry (and their church), and that’s a win for everyone!</p>
<p><strong>Ask yourself:</strong></p>
<p>Do we have any female leaders that are “essential” to our mission whom we haven’t properly acknowledged through promotion, raises/bonuses, resources, or extra vacation time?</p>

<h2><strong>2. Embracing Flexible Work Schedules as the New Normal</strong></h2>
<p>The pandemic shifted us quickly into remote work, but most experts agree these <a href="https://www.cnbc.com/2020/04/29/how-the-coronavirus-pandemic-will-impact-the-future-of-work.html" target="_blank" rel="noopener noreferrer">changes will last</a> long after shelter-in-place orders have ended. This is good news for churches for several reasons.</p>
<p><a href="https://hbr.org/2014/01/to-raise-productivity-let-more-employees-work-from-home" target="_blank" rel="noopener noreferrer">Flexible work schedules</a> create higher productivity, lower costs, improve retention, and increase morale (what leader doesn’t want these?) But they also nurture leadership cultures that are more independent, flexible, and results-oriented – and female leaders tend to thrive in these types of cultures, especially as they add responsibilities to their plate such as children, aging parents, or pursuing advanced degrees to further their career.</p>
<p>In addition, healthy churches are finding that flexible work schedules open up leadership pipelines to include many more volunteer leaders.</p>
<p>As churches grow it’s easy to fall into a staff-centric mentality where all leadership meetings and decisions are made between 9a-5p by the “professionals” on staff and in the office.</p>
<p>By embracing a more flexible work mindset, your team can begin accessing leaders at all levels of your pipeline, including volunteers.</p>
<p>This is a great opportunity to begin inviting leaders from your congregation – both female and other minorities – to begin leading in your church, rather than simply attending or serving. And we all win when every leader in our church begins investing their gifts toward our Kingdom mission.</p>
<p><strong>Ask yourself:</strong></p>
<p>What fruit are we seeing from our teams working from home that we want to keep? How can we embrace flexible work schedules in order to include more of our church’s leaders moving forward?</p>

<h2><strong>3. Acknowledging and Practically Helping Moms</strong></h2>
<p>Not every female leader is a mom, but those who are, are feeling the weight of the pandemic more than most – especially the moms on your staff and those in your congregation who have kids under the age of twelve.</p>
<p>Although we clearly see men stepping up to help with children and housework more than ever, women are still carrying the majority of the responsibilities, with an average investment of <a href="https://fortune.com/2020/05/07/coronavirus-women-sheryl-sandberg-lean-in-employers-covid-19/" target="_blank" rel="noopener noreferrer">71 hours per week</a> (keep in mind, that’s 71 hours in addition to her actual professional work).</p>
<p>Early research is showing the pandemic is hitting the average woman harder than the average man with <a href="https://fortune.com/2020/05/07/coronavirus-women-sheryl-sandberg-lean-in-employers-covid-19/" target="_blank" rel="noopener noreferrer">31% of women</a> reporting they have “more to do than they can possibly handle”, while only 13% men feel the same. And, although half of men believe they do most of the homeschooling, only <a href="https://www.nytimes.com/2020/05/06/upshot/pandemic-chores-homeschooling-gender.html" target="_blank" rel="noopener noreferrer">3% of women agree.</a></p>
<p>Healthy churches are talking about this reality – in their staff meetings and in their weekend sermons.</p>
<p>A few years ago, Barna reported that <a href="https://www.barna.com/research/five-factors-changing-womens-relationship-with-churches/" target="_blank" rel="noopener noreferrer">nearly half of women (43%) said they do not feel any emotional support at all from church.</a></p>
<p>This is a serious problem and, I believe, one of the reasons we are seeing such a decline in church engagement overall. (How many families go to church if the mom doesn’t find it valuable?)</p>
<p>If women are being pulled in more directions and under more stress than ever, shouldn’t her church be the first place to acknowledge and bring comfort and encouragement? Keep in mind, women are also <a href="https://priceonomics.com/the-altruism-gender-gap/" target="_blank" rel="noopener noreferrer">30% more likely to volunteer.</a></p>
<p>So we are not only talking about your female staff leaders, but likely the majority of your volunteer base (by the way, these same women are likely the ones deciding where to send their family’s <a href="https://www.businesswire.com/news/home/20170208005133/en/New-Allianz-Life-Study-Finds-Majority-Women" target="_blank" rel="noopener noreferrer">tithes and offerings,</a> so this has huge financial implications as well!)</p>
<p>Meeting the emotional and spiritual needs of moms right now is not only good ministry to women and the “next generation”, it’s also a critical strategy to keeping your church leadership base strong, engaged, and wanting to come back when you re-open.</p>
<p><strong>Ask yourself (and the working moms in your church):</strong></p>
<p>Are we adequately acknowledging the increased stress for the women on our team and in our congregation? What can we do to practically relieve their burden?</p>

<h2><strong>4. Not Letting Female Leaders Quit Too Easily</strong></h2>
<p>In my book, <a href="https://www.developingfemaleleadersbook.com/" target="_blank" rel="noopener noreferrer">Developing Female Leaders,</a> I write about the “Sticky Floor” – those internal dialogues and limitations women place on themselves that keep them from flourishing in leadership opportunities. And let me tell you, nothing flares up the sticky floor like a crisis.</p>
<p>Scarcity thinking sets in, choices are limited to “either/or” options, and women easily double-down on what they know they can do well. Please don’t let her perspective on what she thinks is possible limit what actually is possible.</p>
<p>I’m not saying to dismiss a female leader’s decision if she wants to quit her job or take a demotion, but I do want to encourage you to have a direct, leadership conversation with her first.</p>
<p>Challenge her assumptions. Find out what the real issue is. Offer her resources. At the very least, see if she’ll take a leave of absence or go part-time instead of completely ending her role.</p>
<p>You could keep her title and pay her the same hourly rate, but allow her the flexibility to make her life work while still leading in ministry.</p>
<p>Most guys don’t quit when life gets bigger or they are offered a promotion, but women do it to themselves all the time. Help her see the possibilities you see.</p>
<p>You can also proactively help your female leaders stay in the game.</p>
<p>When Covid hit, most churches cut staff development money. I get it – it’s an easy “want” versus a “need.” And I agree.</p>
<p>However, I’ve had over twenty churches reach out to me in the last 3 months to either keep their female leaders engaged in development programs (which aren’t cheap!) or <em>begin</em> coaching to make sure their top performers stayed that way through the pandemic.</p>
<p>This not only was a shot in the arm to their female leaders who felt valued and supported, but we were able to solve some of her biggest challenges in real-time and move her and her ministry forward at a time when many are shrinking back.</p>
<p><strong>Ask yourself:</strong><br />
Have I let any female leaders take themselves out of the game too easily? Is there any way I can invest in our female leaders to grow their leadership to meet the demands of the pandemic rather than shrink back?</p>
