1. When it comes to racial justice, be quick to listen

During the interview, Francis talked about how he has been somewhat unaware of the depths of the struggles of the Native American people in America until a few days before the time of recording.  He’d went and stayed the night on a reservation. Going there, seeing how they live, and asking questions about them opened his eyes to their struggle.

He thinks that this year has started a listening and learning process for many similar to what he experienced, and would encourage all of us to lean in and listen to those with a different experience than us.

2. As Christian leaders, decreasing our own name is a great way forward

When Francis was serving the underground church in China, a Chinese pastor told him:

“You Americans keep thinking that you have to become popular to have an impact. But in China and the underground church, it was those who were most hidden that had the most impact, the greatest impact, because we couldn’t be found.”

This made Francis ask himself, “Could it be possible that me being quieter, and in the presence of God and doing more things that are unseen, will actually have a greater impact in lifting up the name of Jesus?”

As a Christian leader, ask yourself whose name you are working to increase. Yours, or Christ’s?

3. The Western Church is being deeply damaged by division and outrage

So much of the Western church has been hijacked by ideology, political division and outrage. This has caused pastors to blacklist each other, entire denominations to split repeatedly and nearly an entire generation to walk away from the church.

This isn’t helping the gospel reach more people. If we’re going to move forward, we need to move forward together—even if we disagree.

1. In America, Christians no longer get their primary identity from either Jesus or the church but, rather, through politics

The politicization of American Christians is a terrible problem. Rick points out, “If you know anything about church history, you know that every time the church has gotten in bed with government, it got pregnant. And it was a bad situation.”

Rick cautions pastors and churches against taking a partisan stance as a church. Just don’t do it.

2. If you’re afraid to talk about race in your church, start building trust with your congregation first

So many pastors have avoided the conversation about racism in America out of fear of the backlash that they will receive from the members of their church. It’s understandable, but Rick recommends you start by building trust with your people. Everything in leadership is built on trust, and if you have enough trust with those people, they will follow you into difficult spaces, even where they might initially disagree.

Once you build that trust, Rick recommends you start asking minorities to regularly share their stories of racism with your people.

3. Grief will be a huge door to evangelism over the next few years

Rick is convinced that we’re going to go through a tsunami of grief over the next couple of years.

Many people have lost many things—loved ones, the prom, their graduation, the birth of their first grandchild and many even missed important funerals. There’s so many things that people have lost that, when it finally catches up and they realize what they’ve lost, there will be a lot of grief.

This grief is going to be a front door for evangelism in the next few years, because so many people are dealing with this. As a pastor, you need to find a way to prepare your church to reach the grieving people around them.

By Carey Nieuwhof: How’s your vision casting lately?

I noticed something recently that surprised and disappointed me: Without realizing it, a few months ago, I stopped casting vision for my team.

Which is really strange, because I’m a visionary, that’s what I do. And I’ve been leading with vision for decades.

But after one more meeting where my (amazing) team was in the weeds slugging out logistics for a new initiative we’re launching, it hit me: I haven’t cast vision for this initiative for months. As a result, we were bogged down in pedantic details that almost everyone finds frustrating.

I stopped the meeting, cast some vision, and then both personally with individual team members and later with our entire team, I apologized to them for not leading with a clear (and inspiring) vision.

Then I leaned back and asked myself “What the heck just happened? How did vision slip and I didn’t even notice it?”

Then I looked around and realized, I haven’t seen a ton of other leaders casting a lot of vision either. 

Having never led through a global pandemic/series of gigantic crises before, my conclusion is that crisis kills vision. Unless you decide it won’t.

When Crisis Hits, Vision Dies and Survival and Adaptation Kick In

When crisis hits, almost every leader instinctively moves into survival mode. That’s natural and to a large extent, exactly what needs to happen.

When you have no idea what’s going to happen, you need to make sure you survive.

Part of survival is adaptation. You need to adapt to the new reality, and so you move from:

In-person services to online
Dine-in to take out
Pick up to delivery
In-person workouts to online sessions
Working in the office to working from home

If you’re reading this and still in leadership, you’ve done all that. It’s exhausting, but you made it. Congrats.

As the world opens up again, you adapt back, trying to figure out what the new reality will be and adapting to it.

Of course, that’s not the end of the road.

Whatever Happened to Innovation?

The stage after adaptation should be innovation. Innovation asks the question: What does this make possible?

And that’s what often starts to sputter at this stage of a crisis. A year in, you’ve made it. Maybe you’re even profitable or growing again, you’re adapting to whatever is next, so the incentive to change is lower.

Any success, by nature, makes you conservative. You risk less. It’s ‘working’, goes the logic, so why innovate?

Even in normal times, the more successful you are, the less willing you are to engage in the kind of risk that brings about breakthroughs.

And as a result, vision dies.

You’ve survived. You’ve adapted. You’re tweaking. But vision…is gone.

5 Things That Aren’t Vision (And 5 Things That Are)

People tend to notice the presence of vision but not the absence of it.

As a result, you could lead well for years, build your organization on vision, then hit cruise control and it might takes months, or in some cases, years for anyone to notice, including you.

1. Bringing People Back

Right now, almost every leader I talk to is obsessing over bringing people back. Church leaders worry about the 20-30% that have disappeared, or getting back to where they were in 2019.

Business leaders are often worried about customer retention and loyalty.

Bringing people back isn’t vision. Moving people forward is.

Leaders who focus on moving people forward will have a much better future.

2. Maintenance 

Depending on what you do (think in-person retail), the crisis may still have you scrambling to stay alive.

Scrambling is one thing, but in the long run, keeping the lights on the bank accounts in the black isn’t vision.

Maintenance isn’t vision. Your mission is vision.

Instead, start refocusing now on why you do what you do. Imagine you were starting over (which you kind of are). What’s your rallying cry? What’s the fire that burns in your belly?

Focus on that. Then tell everyone what it is and don’t stop.

3. Adaptation 

Adaptation isn’t vision either.

If you’ve adapted, awesome.

But the real questions are: What’s next? What’s new? What will 10x or 100x our potential?

What can we do now that will bring us disproportionate results?

4. What and How 

In any meeting, there are really three questions that leaders continually deal with: what, how and why.

The best of these is why, and why is the first thing to die in a visionless organization.

That’s where I found myself in that recent meeting. I let us get bogged down in the what and how of our new initiative, which as a sole diet, is both demotivating and at times, exhausting.

If you’re swinging for the fences (which we are on this new initiative), what and how can be hard.

That’s where why comes in.

Why invigorates. Why motivates. It inspires.

Ask yourself: what’s your internal and external communication focused on? If it’s what and how, you’ve lost your vision, and perhaps your way.

Focusing on why motivates people to make a way when there is no way.

5. What You Want People To Do 

Finally, what you want people to do isn’t vision either.

Like you, I’ve heard an endless sea of retailers urge us to shop local (which I have). I’ve heard preacher after preacher say things like “Watch this” or “Don’t miss this.” Yep, I’m down for that too. And I’ve heard so many online retailers tell me to buy now. Occasionally, I do.

But the real question when it comes to vision isn’t what you want people to do.

The real task of the visionary is to focus on why it matters at all.

For a variety of reasons, it’s difficult to imagine what the world will be like in five years, or even two. Which is why why matters more now than ever.

People don’t need you to tell them what to do nearly as much as they need you to tell them why it matters.

So how do you cast vision when you can’t see ahead?

Well, imagine that Disney was vision casting for your organization.

If Disney created anything for you like this 2019 30-second commercial about a dad whose daughter is going to college, you’d have no problem inspiring people to do something without ever telling them to ‘get in here’ or ‘come back’ or ‘don’t miss this’.  (Parents, grab a tissue. You’ve been warned.)

Do you see how beautifully Disney crafted the why? Why it matters reminds you of what matters. Why shows you what’s at stake, and what you miss if you don’t get in on it.

Because of all the uncertainty crisis brings,  you may not know exactly what your organization will be doing in a year or two, but as a visionary, you do know why you’ll be doing it.

What’s underneath your what? Why does it matter? What value does it add to the people you’re serving?

Focus on that. Remind people of why you do what you do, and you’ll likely have a long future doing it.

Money and the church. It’s an awkward relationship. Have you noticed that?

If I had to guess, I would say that there is no topic that is more on the minds of senior pastors on Monday mornings and less on their minds as they plan sermons. This is not a critique, just an observation.

The conversation about money and giving in the church has become taboo. We don’t talk about it; and yet, all of the church leaders I know want to see giving increase. They want their people to become more generous with their finances, loosen their grip on money, and give back to the One who has provided it all in the first place.

To add to the tension, a lot of pastors fear playing into the stereotype that the church is all about money. So they never talk about money or wait until they need it. That’s a mistake.

The reason you need to talk about money is more about what you want for people than what you want from them. People argue about money every day, and you can help them win with it.

In addition, without casting an authentic vision about money, many will never release the gift of generosity in their life. Giving is a discipleship issue that too many church leaders ignore.

If you truly want to see church members embrace biblical generosity, you have to talk about it openly. You need to normalize the giving conversation and take the awkward out of it.

It starts with the acknowledgement that giving is first and foremost a spiritual issue, not financial. Our giving back to God for the work He wants to do in this world is a reflection of who He is in our lives. It shows our worship and reverence.

That is why we give to God. It’s not to fund the church budget or advance projects. Those are merely secondary effects of what happens when we give to God’s work in and through the church.

This is where we often get it wrong and add to the awkwardness. We communicate that the main reason we want the people in our church to give is so that our church finances will flourish. That’s not it. That is not the primary reason we want our people to give. We want our people to give so that they can experience what it does for them when they give to God’s work. Our giving to God is meant to transform us!

When we treat the spiritual discipline of generosity as an exercise in fundraising – we end up nominalizing what God intended as a means to grow us.

Teaching about giving is an integral part of making disciples.

All of the church leaders I know want to make more disciples. Therefore, we have to teach and equip our people on giving if we are really serious about making disciples.

Most of the people in our churches have no idea of the spiritual implication of managing (or not managing) well the money and possessions that have been entrusted to them. For us to take the awkwardness out of it, our focus must be on growing givers’ hearts.

A couple of leading voices in the American church have spoken to this and it bears mentioning here.

In the second message of the series Money Talks that Andy Stanley preached in February 2019, he says it this way. “Until Jesus is first in your finances, Jesus isn’t first. You’re not a follower. You’re a user. And Judas tried that.”

That sounds direct but it is hard to argue. If we have put Jesus first in other areas of our lives but we have not done so with our money and possessions, we have missed it. We have not fully put Jesus first.

The issue gets compounded because we are not good at self-assessing. We think we are more generous than we really are.

Tim Keller, in a talk he gave at a Generous Giving gathering some years ago, says it well in this excerpt. “…Nobody thinks they’re greedy. Nobody. In all my years as a minister, I have heard almost every kind of confession. Nobody has ever come to me and said, ‘I spend too much money on myself.’ Nobody has ever done that. But here is what I want you to consider. If Jesus talks about greed and materialism 10 or 20 times more than he talks about other sins, and he says that nobody ever thinks they’re doing it. Then we should start with a working hypothesis that it is probably a problem for me.”

Giving is a spiritual issue. If we want to develop cultures of generosity in our churches, we have to own this. We can’t just hope it will change. We have to do something if we want to see it change.

Five Areas To Address When Taking The Awkward out of the Giving Conversation

So, where do we start? There are five areas where I would recommend we start:

1. Regularly Teach Biblical Generosity

The senior leader must teach on generosity and stewardship on a regular basis. A series every now and then is helpful, but also consider other means. When generosity comes up in the text of a passage you are using to make another point, take time to cover the generosity point in the text.

Perhaps the single best way to teach regularly is through the offering moment. The few minutes before you receive the offering in service each week is a key time to teach on the importance of what is happening.

2. Model Generosity – In Your Own Life and In Others

Share examples of people who have seen transformation in their own lives when it comes to giving. For people who are not faithful givers, they don’t know what it looks like. They need examples and encouragement. Seeing the journey of someone else accomplishes both.

One thing I hear often when I bring this up is the idea that this is not a topic we are supposed to share about in public. They say, “don’t let the left hand know what the right hand is doing.” Without going into a long explanation of the text, that is not a prohibition against sharing one’s giving story. If it were, Jesus would not have talked about letting your light shine before men that they might see your good works.

The key here is to be careful about the motive in sharing. Give credit to God for the increase in your heart’s capacity to give. That’s the real story here!

3. Celebrate Mission Advancement

Encourage your church by calling attention to victories in mission advancement due to giving. This is probably the most overlooked element of encouraging generosity.

Think of a time when you made a significant appeal to the people of your church and they rose up and met it. Did you celebrate it? I don’t mean patting yourselves on the back and congratulating each other, I mean giving thanks to God for the move of His Spirit among your people, and the response of obedience in His people.

If you haven’t been doing it, make sure you do it next time you ask and your people respond.

4. Make Generosity a Priority, a Mark of Discipleship

Specifically identify giving and generosity as one of the marks of discipleship in your church.

Churches prioritize that which they have identified as important. Values get prioritized. Many times, the values a church establishes are connected to marks of discipleship. Prayer, service, leading, and Bible study are frequently on the list of things a church considers the marks of discipleship.

Did you notice which one is not in the list? Giving and generosity. Maybe church leaders just assume if you do the other things, you will be a generous giver. This is not a good strategy.

I have been around hundreds of churches as a consultant and I’ll just say that’s not my experience. It doesn’t just happen. It has to be specifically addressed. Making generosity one of the church’s marks of discipleship is a way to ensure that it happens.

5. Have a Generosity Champion at the table with your lead team

This is a voice to make sure generosity and giving are prioritized. This is probably the biggest single idea of the five mentioned here, and likely the one most leaders have not considered.

It is easy for giving and generosity to take a back seat to other priorities church leaders are addressing at any given time. This is understandable when something really pressing comes along, but it should be the exception, not the norm.

Generosity should be like a thread that is woven into the fabric of the church. Not siloed, but owned by every leader on the team.

Where do we go from here?

We have to solve this. The stakes are high on two fronts.

1. The people in our churches are spiritually malnourished when it comes to money and possessions.

When we talk about making disciples, we have to be committed to addressing all the areas of discipleship. Teaching in the area of money and possessions is the most neglected one. In a culture that is as materialistic as America, our understanding of money and possessions and how it fits into our faith perspective is critical.

Jesus was concerned about it two thousand years ago. He knew that money had the potential to be another god to us.

In Luke 16, he clearly pointed out that money has the potential to cause us to worship at that altar instead of the altar of Almighty God.

This is a powerful teaching and we tend to blow past it. It speaks to the need to provide spiritual nourishment in the area of money and possessions.

2. Our churches are being limited in the pursuit of their God-given mission and mandate by the lack of sufficient financial resources.

In a country as affluent as America, there is no reason for our churches to have to limit their ministry because of financial resources. Yes, there are churches that are in economically challenged areas. But that is not the norm.

The best research we have indicates giving among believers is somewhere in the range of 2.5% of their income. Think about that. If believers in America gave just half a tithe (10% of their income), it would double the level of giving to churches. The impact of the ministry of the American church would be significantly expanded.

Only by growing givers’ hearts and loosening the grip on what God has provided will we make meaningful progress.

There’s too much at stake.

Let’s commit ourselves to removing the awkwardness and normalizing the giving conversation. For our people and for our churches.

1. As a leader, you can have extreme views but you need extreme empathy for those who disagree

The COVID-19 pandemic has likely revealed how far apart the views of some of your staff are. Mask or no mask, gather or not, all of these issues are highly-polarized, and as a leader, you need to be able to speak to and empathize with people on both extremes. If you can’t respect other people’s views, you’ll never be able to lead them.

2. Truly engaging people online takes a lot more work

There’s a lot to question when it comes to online attendance and results. Do online views count? Yes. But how you count them and how you engage with those viewers on a deeper level is difficult to know. Both Carey and Craig tend to be conservative in how they count online numbers and think you need to go beyond just views.

3. Go in 100% on online and 100% on in-person

As you build out the future of your church, there is opportunity both online and in-person. To capitalize on both places, Craig and his team are going 100% in on online and 100% in on in-person church services. He recommends that you be honest about the strengths and weaknesses of both ways to gather.

4. When it comes to models, be FOR what you are but not against what you aren’t

So many pastors cast stones at churches that don’t share the same model as them. Craig points out that there are strengths to large gatherings and strengths to micro-gatherings. Moving forward, be positive about the model that’s working for you, but don’t be against the model that you isn’t.

5. To have a great organization, get over your preferences

Over the years, Craig has learned that if he wants their organization to grow, he needs to be willing to give up more of his preferences for the sake of empowering others to make those decisions. He’s learned this through a lot of pain and anonymous 360 reviews. The longer he’s led, the less confident in his own preferences he’s become.

Even before the pandemic struck, the western church has been filling fewer and fewer stadiums over the last few decades.

As Gordon Macdonald talked about in this interview, the days of Billy Graham’s evangelistic crusades where he packed out arenas are long over.

According to Gordon:

“Billy Graham’s way of saying the gospel doesn’t work anymore. Bill Bright’s doesn’t work anymore. So get ready for something new.”

Sadly, I think we’ve needed a whole new evangelism strategy for the last 10-20 years, and COVID-19 is finally forcing us to figure out what it should be.

So, in an age where…

The Gospel isn’t filling very many stadiums,
Sunday morning church attendance is at all-time lows,
and our best evangelism strategies are producing diminishing returns,

…what can your church do to reach more people?

1. Online influencers that talk about their faith

In case you haven’t noticed, It’s pretty difficult to grow a following on YouTube. Especially if you’re a church.

Why is that?

I’ve spent the last year and a half trying to figure out why some content is performing well online, and other content isn’t.

What I’ve realized is that there are 2 types of binge-worthy content that will allow you to grow a massive following online.

Those 2 types of content are:

Entertaining Content

This would include channels that are based on gaming, sports, comedy, and a long list of other things that we would classify as entertaining.

Helpful Content

This would include channels that are based around “How-to” videos, educational videos, makeup tutorials (Which are HUGE on YouTube,) and anything else that makes the viewer feel like they have learned something new from watching.

If a channel can consistently produce one of these types of content, it has the potential to become huge.

Sadly, many online church services aren’t densely packed with helpful or entertaining content, and that’s one reason why they aren’t growing.

Many preachers, myself included, take 35 minutes to solve a problem that a different Youtube video would only take 10 minutes to solve. This is likely one reason why our YouTube channels aren’t growing.

But, there are a lot of Christian influencers that have built a massive following based on some other helpful or entertaining topic.

And when they talk about their faith, millions of (mostly young) people are watching.

Some examples: 

One of the world’s largest YouTube Channels is called DudePerfect.

Because of their early start in YouTube, and explosive growth, they have 54 MILLION YouTube Subscribers today. (And that’s just their main channel.)

That’s huge, and as you follow them for the entertaining videos, eventually you hear them talk about their faith, and how it’s the most important thing in their lives.

So, just by creating entertaining YouTube videos, they’ve been able to talk about Jesus to tens of millions of people. It’s easy to see how God is using them.

Another example is Matt Carriker of DemolitionRanch, OffTheRanch, and VetRanch.

He has 15 Million Subscribers across his 3 channels and has built a very personal relationship with his followers through his OffTheRanch vlog channel.

Anyone who’s followed him for a while knows that he has had a few tragic deaths in his friends and family recently. The closest of which has been the passing of his little brother Mark.

In the video titled “Rest In Peace Little Brother”, Matt talks about why his entire family got baptized during his Brother’s cancer journey.

This 33-minute video has been seen 4.5 Million times by Matt’s followers.

Essentially, Matt preached the gospel to 4.5 MILLION people even though his YouTube Channels have nothing to do with the Church or faith.

Forward-thinking churches should see online Christian influencers as a part of their evangelism strategy.

Whether it’s creating great content online yourselves or partnering with online influencers in your area that already have a following, you can’t afford to miss this opportunity.

2. Multiplying churches reaching college-age people

This one isn’t so much an “evangelism” strategy as it is a “stop losing so many teenage Christians when they go to college” strategy, but I’m including it anyway.

There are very few church models that give me as much hope as churches that are focused on multiplication. And that “multiplication” effect is amplified further if they’re actively reaching college-age students.

I don’t have enough room to explain exactly how the model works, but the best example of this that I’ve seen is CityLight Church in Omaha, Nebraska.

They’ve planted 10 churches over the last 10 years, and have reached thousands of people with the gospel.

3. Apologetics online

Today’s young people are taking their hardest questions to Google, not their parents, friends, or pastors.

So as they begin to ask serious questions like “Is there a God?” “Why do I need to believe in God?” or “Which God is the real God?” they end up typing it into a search bar rather than asking a person.

And what is your Church doing about this?

Most churches have no clue what to do about this.

But there is a massive opportunity here. According to VidIQ, 5400 people search “Is there a god?” on YouTube every month.

What if your church was on that first page of results?

Now here’s a warning:

When you try to answer this question, you’re competing with the world’s best minds because their video will pop up next in the “recommended” section right after yours.

So, whether you create the video yourself, or you send your people to your favorite apologist’s video, make sure your video and argument stands a chance at competing with Steven Hawking or Sam Harris.

4. Calling people to unity (because technology is dividing us)

The internet is becoming a more and more divided place.

I know you know that. Just look at what happened with the election.

Because of all of the things we’ve seen online, the US (where I live) is more divided and destabilized than it ever has been since the civil war.

To find out why, we have to look at the algorithms that run our social media platforms like Facebook, Instagram, and Youtube.

Because they want more ad revenue, these algorithms are prioritizing whatever content that keeps you on their platform the longest.

Sadly, the content that keeps people engaged the longest (and gets them to see the most ads) is proving to be whatever content is more and more extreme.

Tristan Harris does an outstanding job of explaining this on The Joe Rogan Experience here.

So why is this an opportunity for the church?

Roughly 40 million people have seen Tristan Harris’ Netflix Documentary The Social Dilemma.

That’s 40 million people whose eyes have been opened to the dangers of social media and division online.

If you start producing intentionally unifying content, some of these people will take notice, and they will be quick to share your unifying content and tell their friends about what you’re doing.

We at Carey Nieuwhof Communications are “trying to create a place for the good people on the internet.” Your church can and should be doing the same.

5. Felt-need marketing

This might be the most doable of these 5 options for your church. And most churches are doing this already on a small scale.

But here’s what’s true about every single person that you’re trying to reach:

They have needs.

Whether it’s financial, mental, relational, or spiritual needs, your community has them. Your church should be helping them with those needs.

But, as Carey has pointed out for years, most churches have been answering questions that nobody in their community is asking.

When you write sermons and produce resources that help people with specific problems and then market those sermons to your community, you’re practicing “felt-need marketing.”

And if you want to start bringing new people into your church, you need your communities to know about the felt-needs that you can help them solve.

So what Christian organizations are doing this well? Look at organizations like Griefshare, Alcoholics Anonymous, or Dave Ramsey and Ramsey Solutions.

These organizations see a need and are filling it. Your church can do the same.

There are 2 major ways that your church needs to be broadcasting the felt-needs that you can help with:

Word-of-mouth/person-to-person marketing based on your weekly services

Rich Birch does a phenomenal job of outlining how a church can do this well here.

Using digital ad space and social media to reach people with specific struggles.

Some larger churches can afford to hire a digital marketing/social media agency to run these ads for them. But the majority of churches don’t have 10’s of thousands of dollars to spare.

Many of the more normal-sized US-based churches are putting their resources together into a nation-wide ad campaign called GlooConnect.

1. Your church should use technology, not rejecting it, to reach more people

If you look back at the times of Martin Luther, it’s obvious that it would have been foolish for him to say, “We shouldn’t use the printing press to print more bibles. We should keep doing things the way they’ve always been done.” The printing press was a groundbreaking advance of technology that allowed more Christians to have access to the Bible.

The problem is that many Christians and churches are doing the exact thing with the internet. A lot of pastors are looking at online technology and saying, “It’s only temporary.” Or, “We need to keep getting people into our buildings on Sunday morning.” Sadly, those leaders are going to miss out on the biggest opportunity to spread the Gospel in our lifetime.

2. Privacy needs to be a priority as you move forward with technology

While technology is great, there are some dangers that come with any new technology. One of the biggest concerns with using the internet is data privacy. If your church has an email list or an online database of any kind, you know this is a challenge. Where do you store your members’ data? What happens if it gets hacked? How should you use it?

As you move online, you should put more energy into making sure your church’s data is secure. Platforms like Gloo and GlooConnect are backed with the highest data security in the world and have the resources to continually watch for potential breaches. Most churches don’t have the bandwidth or resources to do this, so it’s critical to outsource this.

3. Digital churches need to scale 1-to-1 interactions along with the 1-to-many

Pastors are focused on three things right now when it comes to online church: Video broadcasting, video broadcasting and video broadcasting. That’s great, but if you want to begin engaging more people online, you need to do more than just broadcast. You need to scale online 1-on-1 interactions as you scale up your broadcast interactions online.

As you put more and more of your effort online, ask yourself, “How am I helping my church have more 1-on-1 or 1-on-a few interactions online?” Are you providing Zoom rooms? Running ad campaigns around certain felt needs? Whatever you do, your ability to scale your reach will match your ability to scale healthy and helpful 1-on-1 interactions.

1. Questions your team should be asking in the online chat

It seems like most online chat experiences are either trivial or divisive. People are asking questions like, “What’s your favorite flavor of ice cream?” Or, there are trolls who make everything political, making it a point to disagree with anyone who speaks up. How can you avoid this?

To avoid trivial conversations, have the members of your greeting team intentionally go into the chat and ask highly emotionally intelligent questions and give great answers. The quality of your questions will determine the quality of your chat.

For the trolls, Greg recommends that you try and take the conversation offline. If they’re a member of your church, have a phone call or text with that person. If they’re someone you don’t know, and refuse to take it offline, you will likely have to ban that user. Greg and Carey both often have to ban people online. It’s okay.

2. You’ll be tempted to view your online audience as “secondary” to your in-person audience, don’t

Greg has watched pastors completely forget about their online audience over and over throughout his career, and he thinks that pastors will begin to fall back into that habit as they come out of the current crisis.

Many pastors are already saying things like, “The 30% who have returned to in-person church are the devoted ones, and those staying home are less committed members.” This simply isn’t true.

Some of your most committed members have serious health risks that are keeping them at home. Don’t forget about them in your quest to refill your room.

3. Your church’s future depends on what you learned (or didn’t learn) in the crisis

One of the big questions coming out of the COVID crisis is, “Will church attendance go back to what it was pre-COVID?” Greg thinks that it will return for some churches and won’t for others. He thinks it will totally depend on whether a church learns the lessons that we need to learn from this pandemic.

If you go back to the old way of doing things, your church isn’t going to thrive. But if you learn from this season about how powerful online can be, reinvent yourself, and add a healthy online experience and community to your church, your church will likely thrive.

I have been so impressed with how pastors and churches are embracing tough conversations about female leaders and how we can do a better job, regardless of our theology, to maximize their gifts for the Kingdom.

But during the Covid-19 pandemic, at a time when it would be easy to make this a back-burner issue, I am proud to share there is a growing collection of strong and healthy churches using this opportunity to move their leadership culture forward for women.

1. Tangibly Rewarding Female Essential Workers

Up until now, women have made up less than 15% of leadership roles in the average church. The disruption of the pandemic, however, and the focus on “essential workers” has created a shift. Early research is showing that women tend to make up the majority of our essential workforce, and we are seeing this in the church as well.

I work with several large, conservative multi-site churches that normally employ over a dozen campus pastors and worship leaders to create engaging weekend experiences at their individual campuses, but now they’ve had to turn their efforts to a single, online weekend service.

Guess who’s leading the charge?

The Communications and Programming Arts Directors who often are women.

And these churches have stepped up to acknowledge it by offering significant raises, title promotions to fit these new levels of responsibilities, increased budgets and resources, and inviting these female leaders into higher-level meetings so they can be a part of strategic discussions and implement their vision more seamlessly.

In addition, when re-assigning pastors from the campuses to these women’s teams, they’ve been clear in the new roles of authority and responsibility (nothing is more de-motivating to a female leader than to have a male pastor assigned to “help” her department only to watch him take it over and create all sorts of havoc in an area in which he has less experience).

Churches like this are not only doing the right thing by acknowledging and rewarding their essential female leaders, but they are also watching female leaders grow in confidence and passion for ministry (and their church), and that’s a win for everyone!

2. Embracing Flexible Work Schedules as the New Normal

The pandemic shifted us quickly into remote work, but most experts agree these changes will last long after shelter-in-place orders have ended. This is good news for churches for several reasons.

Flexible work schedules create higher productivity, lower costs, improve retention, and increase morale (what leader doesn’t want these?) But they also nurture leadership cultures that are more independent, flexible, and results-oriented – and female leaders tend to thrive in these types of cultures, especially as they add responsibilities to their plate such as children, aging parents, or pursuing advanced degrees to further their career.

In addition, healthy churches are finding that flexible work schedules open up leadership pipelines to include many more volunteer leaders.

As churches grow it’s easy to fall into a staff-centric mentality where all leadership meetings and decisions are made between 9a-5p by the “professionals” on staff and in the office.

By embracing a more flexible work mindset, your team can begin accessing leaders at all levels of your pipeline, including volunteers.

This is a great opportunity to begin inviting leaders from your congregation – both female and other minorities – to begin leading in your church, rather than simply attending or serving. And we all win when every leader in our church begins investing their gifts toward our Kingdom mission.

3. Acknowledging and Practically Helping Moms

Not every female leader is a mom, but those who are, are feeling the weight of the pandemic more than most – especially the moms on your staff and those in your congregation who have kids under the age of twelve.

Although we clearly see men stepping up to help with children and housework more than ever, women are still carrying the majority of the responsibilities, with an average investment of 71 hours per week (keep in mind, that’s 71 hours in addition to her actual professional work).

Early research is showing the pandemic is hitting the average woman harder than the average man with 31% of women reporting they have “more to do than they can possibly handle”, while only 13% men feel the same. And, although half of men believe they do most of the homeschooling, only 3% of women agree.

Healthy churches are talking about this reality – in their staff meetings and in their weekend sermons.

A few years ago, Barna reported that nearly half of women (43%) said they do not feel any emotional support at all from church.

This is a serious problem and, I believe, one of the reasons we are seeing such a decline in church engagement overall. (How many families go to church if the mom doesn’t find it valuable?)

If women are being pulled in more directions and under more stress than ever, shouldn’t her church be the first place to acknowledge and bring comfort and encouragement? Keep in mind, women are also 30% more likely to volunteer.

So we are not only talking about your female staff leaders, but likely the majority of your volunteer base (by the way, these same women are likely the ones deciding where to send their family’s tithes and offerings, so this has huge financial implications as well!)

Meeting the emotional and spiritual needs of moms right now is not only good ministry to women and the “next generation”, it’s also a critical strategy to keeping your church leadership base strong, engaged, and wanting to come back when you re-open.

Ask yourself (and the working moms in your church):

Are we adequately acknowledging the increased stress for the women on our team and in our congregation? What can we do to practically relieve their burden?

4. Not Letting Female Leaders Quit Too Easily

In my book, Developing Female Leaders, I write about the “Sticky Floor” – those internal dialogues and limitations women place on themselves that keep them from flourishing in leadership opportunities. And let me tell you, nothing flares up the sticky floor like a crisis.

Scarcity thinking sets in, choices are limited to “either/or” options, and women easily double-down on what they know they can do well. Please don’t let her perspective on what she thinks is possible limit what actually is possible.

I’m not saying to dismiss a female leader’s decision if she wants to quit her job or take a demotion, but I do want to encourage you to have a direct, leadership conversation with her first.

Challenge her assumptions. Find out what the real issue is. Offer her resources. At the very least, see if she’ll take a leave of absence or go part-time instead of completely ending her role.

You could keep her title and pay her the same hourly rate, but allow her the flexibility to make her life work while still leading in ministry.

Most guys don’t quit when life gets bigger or they are offered a promotion, but women do it to themselves all the time. Help her see the possibilities you see.

You can also proactively help your female leaders stay in the game.

When Covid hit, most churches cut staff development money. I get it – it’s an easy “want” versus a “need.” And I agree.

However, I’ve had over twenty churches reach out to me in the last 3 months to either keep their female leaders engaged in development programs (which aren’t cheap!) or begin coaching to make sure their top performers stayed that way through the pandemic.

This not only was a shot in the arm to their female leaders who felt valued and supported, but we were able to solve some of her biggest challenges in real-time and move her and her ministry forward at a time when many are shrinking back.

Ask yourself:
Have I let any female leaders take themselves out of the game too easily? Is there any way I can invest in our female leaders to grow their leadership to meet the demands of the pandemic rather than shrink back?
